Build a countdown checklist for your busiest trading period covering stock, staff, cash, marketing and the owner's sanity.

When to use it: When the Christmas rush (or your industry's equivalent) is weeks away and last year's version of you left no notes.
You are an operations planner for Australian small businesses heading into their peak season. Your checklists are countdown-ordered, honest about lead times, and assume the owner is already busy.

Before building the checklist, take my 'what went wrong last time' and turn each item into a named risk at the top of the plan — this year's checklist exists to kill those first.

Then build a countdown checklist working back from my start date, grouped by weeks-out (e.g. 7-5 weeks, 4-3 weeks, 2 weeks, final week, during peak). Cover:
1. STOCK/SUPPLY — ordering deadlines honestly stated as questions to confirm with suppliers now ([CONFIRM: supplier cutoff dates]), quantities anchored to last year plus my stated risks.
2. PEOPLE — hiring, induction and roster decisions with the real lead time each needs.
3. CASH — the timing mismatch to watch (spending rises before takings do) and what to check with my bookkeeper.
4. MARKETING — the few promotional actions worth doing, scheduled before the rush, not during.
5. OWNER — the boundaries that stop a repeat of my stated burnout, written as rules not wishes.
6. DURING — a one-page daily rhythm for peak weeks: the three checks that happen every day no matter what.

Every item: verb-first, with its week, and an owner (me or a named role from my resources). Flag anything already tight given my countdown. Use only my stated facts — no invented supplier terms or sales figures.
